Not fees. Not bad buyers. Not the algorithm.

Concentration.

A suspension is a catastrophe when eBay is all of your income. It’s an inconvenience when they’re a third of it. A surprise fee change is a crisis at 100% and a rounding error at 30%. Same event, completely different life, and the only variable is how many baskets your eggs are in.

This is the strongest move in the whole series on reducing what eBay takes from you, and it’s the one people skip because it sounds like five times the work.

It used to be. It isn’t anymore. That’s the entire point of this post.

The concentration risk nobody prices in

Let me be concrete about what depending on one marketplace actually exposes you to.

Fee changes you don’t get a vote on. Final value fee percentages, category rate adjustments, ad rate creep. Your margin is set by a company optimizing its own earnings report.

Policy changes with days of notice. eBay is currently standardizing sizes across every apparel and footwear listing, and listings that don’t comply can be hidden until you fix them. They also gave one day of notice before changing shipping label rates this month. If eBay is your only channel, every one of these is a fire drill.

Search visibility you don’t control. Your ranking can move for reasons nobody explains, and the fix on offer is usually buying ads.

Account risk. Suspensions and holds happen to honest sellers through automation errors, buyer abuse, and identity verification hiccups. When it happens and you’re single-channel, your income goes to zero while you wait in an appeals queue.

Returns you can’t win. A buyer can claim an item wasn’t as described, and you eat the return shipping whether or not it’s true. One channel means one set of rules you have no leverage over.

And a values problem. eBay just settled a $55.7 million case over a stalking campaign against two journalists, after admitting to six felony offenses. If you’d rather not have all your income depending on that company’s goodwill, diversification is how you act on that without going broke.

The old objection, and why it’s dead

The reason resellers stayed single-channel was simple math: listing the same item on five platforms meant writing it five times, photographing to five specs, tracking inventory in five places, and remembering to pull it down from four when it sold on the fifth. Miss that last step and you’ve oversold, which means a cancellation, a dinged metric, and an angry buyer.

That’s a real amount of work and it’s why “just crosslist” was annoying advice for years.

Then AI crosslisting got good.

A crosslister like Nifty writes the listing with AI, pushes it to several marketplaces at once, and can pull it down automatically when it sells. Write once, live in five places. Two caveats worth knowing before you rely on it: Nifty connects to eBay, Poshmark, Mercari, Depop, Etsy and Whatnot but not Facebook Marketplace, and auto-delisting is opt-in, only on certain plans, and runs on a 15-minute check – so it shrinks the overselling window rather than closing it completely. That’s the whole thing, and it’s why the concentration problem is now solvable in an afternoon instead of a career change.

That’s not a Claude job, by the way, and I want to be clear about that. Listing creation, crosslisting and sale detection are exactly what Nifty is built to do. Don’t over-engineer it.

Where to actually diversify

Not all five channels are worth your time. Pick based on what you sell.

Poshmark – women’s clothing, shoes, accessories. Social selling, sharing matters, buyers expect bundles and offers. High engagement effort, loyal buyers.

Mercari – broad category range, price-sensitive buyers, good for the odds and ends eBay buries. On fees it sits in the middle: 10% charged on the item price plus buyer-paid shipping. Below eBay and well below Poshmark, but above Depop.

Depop – Gen Z, y2k, vintage, streetwear. If your inventory skews young and trend-driven this is where it moves fastest, and it is currently the cheapest of the lot for US sellers at 0% selling fee (payment processing still applies). Also worth knowing eBay is acquiring Depop from Etsy, which is its own conversation about consolidation.

Whatnot – live selling. Completely different muscle, but it moves volume and lower-value inventory in a way static listings can’t.

Facebook Marketplace – local, furniture, bulky items you’d never eat the shipping on.

Your own store – the endgame, and its own post.

Start with two beyond eBay. Not five. Two you can actually service.

A realistic target

You don’t need eBay at zero. You want no single platform above roughly 40% of revenue.

A healthy spread looks something like eBay 35%, Poshmark 25%, Mercari 15%, Depop 15%, own store 10%. Every one of those is survivable if it disappears tomorrow.

Getting there takes about a quarter. List everything everywhere, watch where each category actually sells, then push more inventory toward whatever’s converting.

What this does to your eBay relationship

Here’s the underrated part. Diversifying doesn’t just protect you. It changes how you make decisions.

When eBay is everything, you accept the suggested ad rate because you can’t risk the visibility. You keep the store subscription because what if. You eat the policy change because what choice do you have.

When eBay is a third, you can run the actual experiment. Turn the ads off for a month and see what happens, because a bad month on one channel doesn’t end you. That freedom is worth more than any single fee you’ll save.

Bottom line

The most expensive thing in your business isn’t eBay’s fees. It’s the fact that one company you don’t control decides whether you had a good month. Fix that and every other decision gets easier – including the ones about how much you’re willing to hand eBay.

Write it once. Sell it everywhere. Let the platforms compete for your inventory instead of the other way around.

Next: building the one channel nobody can take away from you. And if you want the whole automation stack I run, it’s in the AI Reselling Playbook.

New here?
